Why produce a range of scenarios instead of a single valuation?
Because a single number implies a precision the inputs cannot support. A valuation is a function of assumptions about growth, margins, capital needs and a discount rate, each of which is an estimate with a wide plausible range. Producing bear, base and bull cases makes the sensitivity visible: if the three land close together the result is robust, and if they span a wide range the valuation is really a statement about the assumptions.
What separates a bear case from a pessimistic one?
A bear case is internally consistent: it states specific conditions that would have to hold, and every assumption in it follows from those conditions. Lowering every input simultaneously to its worst value is not a scenario, because those values rarely occur together and often offset. The test is whether the case could be described as a coherent story about the business rather than as a set of numbers moved in one direction.
Which assumption usually dominates a valuation model?
For a business with most of its value in distant cash flows, the terminal assumption and the discount rate dominate, often accounting for the large majority of the computed value. That is uncomfortable because they are the two least observable inputs. Running the model across a grid of both, rather than at a point, shows how much of the result rests on them and is usually more informative than any single output figure.
How should a scenario valuation be compared with the current market price?
By treating the price as the market’s own implied scenario rather than as a target to beat. Solving the model backwards to find what assumptions justify the current price turns the exercise into a question that can be examined: whether those implied assumptions are plausible. That framing avoids the trap of adjusting inputs until the output supports a conclusion already reached.
Do scenario probabilities belong in this kind of analysis?
They can, and attaching them changes what the output means. Without probabilities the scenarios describe a range of possible outcomes. With them the analysis produces an expected value, which is a stronger claim resting on estimates nobody can verify. A scenario reviewed against price movement alone tends to be revised toward whatever has happened, which removes its ability to disagree with the market.
